Shopify vs headless commerce: when each one makes sense
Headless sounds modern but it costs a lot. Classic Shopify is good up to a point. The real line between the two is not what marketing people tell you.
The question arrives like this: "we want to move to headless commerce". And the question behind it is: "we want a faster site that does not look like the typical Shopify template". Those are two different things. Headless may not be the answer.
What classic Shopify does well
If your catalog is under 10,000 SKUs, you sell in one or two countries, and you do not have complex ERP integrations, Shopify with a premium theme (Dawn, Impulse) well customized in Liquid does everything you need. Decent performance with Hydrogen apps in the storefront, optimized checkout, payment compliance, antifraud — all included.
When headless (Hydrogen + Remix/Next) does make sense
Three real signals: strong editorial content (magazine, long-form blog, video) that does not fit Shopify CMS; multi-brand or multi-store across countries with very different experiences; or you need deep integration with a PIM, ERP or external search system (Algolia, Elastic). Without one of those three, headless is complexity without return.
The real cost of headless
You need: a dedicated frontend dev team, a separate CMS (Sanity, Contentful), a deploy pipeline, separate storefront monitoring. Added up: 60–120k USD/year more than a well-done classic Shopify. Only worth it if you make up for it in conversion or margin.
The premature migration mistake
We saw clients migrate to headless with 200k USD invested and lower conversion instead of raising it. Why? Because the real problem was not the technology — it was the checkout. Others lost months building what a premium theme delivered out-of-the-box. Before migrating: identify the specific metric you will move and by how much.
Alternatives if classic Shopify falls short but you do not want headless
Shopify Plus (enterprise tier) with apps targeted to your pain points. Highly refined custom theme. A separate subdomain for editorial content (headless WordPress or Sanity) linking back to the store. This covers 80% of the cases for a fraction of the cost.
